They Called It 'Brain Fry' — The AI Burnout Nobody Warned You About
You know that scene in I Love Lucy where Lucy and Ethel get jobs at the chocolate factory? The conveyor belt starts slow. They’re wrapping chocolates, keeping up, feeling great. Then the belt speeds up. And speeds up. And suddenly they’re stuffing chocolates in their mouths, in their hats, down their shirts — desperately trying to keep pace with a machine that doesn’t care how they feel.
That’s software development in April 2026. Except the conveyor belt is four AI agents running in parallel, and instead of chocolates, it’s pull requests.
The Django Creator Is Cooked by Lunch
Simon Willison is not some random developer complaining on Reddit. He co-created Django — one of the most important web frameworks ever built. He’s been writing code longer than some of today’s bootcamp grads have been alive. The guy is a machine.
And in early April 2026, he told Lenny Rachitsky on his podcast that running multiple AI coding agents has left him mentally exhausted by 11 AM.
Let that sink in. One of the most productive developers on the planet fires up four agents in parallel and is wiped out for the day before most people have finished their second coffee.
He said he’s talked to other engineers who are losing sleep over their AI obsessions. The tools are so capable, so fast, so tempting to keep running that developers can’t stop. They’re not being lazy — they’re being consumed. Willison himself admitted the fatigue has gotten worse since November 2025, as agentic tools keep getting more autonomous.
He’s still using them. Of course he is. That’s the trap.
Harvard Has a Name for It: Brain Fry
In March 2026, researchers from Boston Consulting Group and UC Riverside published a study in the Harvard Business Review that gave this phenomenon an official name: “AI brain fry.”
The definition is precise and brutal: mental fatigue from excessive use or oversight of AI tools beyond one’s cognitive capacity.
They surveyed 1,488 US workers and found that 14% already experience brain fry — with software developers, marketing professionals, and IT workers hit the hardest. And the consequences aren’t just “feeling tired”:
- 33% increase in decision fatigue
- 14% more mental effort required for workers doing high AI oversight
- 12% greater mental fatigue compared to pre-AI workflows
- 19% greater information overload
Here’s the part that keeps me up at night: they found a productivity sweet spot at three AI tools. Use three tools, things hum along nicely. Go above three? Productivity doesn’t just level off. It tanks.
Three tools is the cliff. And most developers I know are juggling five or six.
The Irony That Should Make You Scream
AI coding tools were sold to us with a very specific promise: “You’ll write code faster, spend less time on boilerplate, and focus on the creative parts of programming.”
The reality is almost perfectly inverted.
A Harness survey of 500 engineering leaders found that 67% of developers now spend more time debugging code since adopting AI assistants. Not less. More. An additional 68% said they spend more time resolving AI-related security vulnerabilities than before.
We covered this in our productivity paradox piece — the METR study found experienced developers were actually 19% slower with AI tools. But here’s the new twist: it’s not just slower. It’s more exhausting. The cognitive load of reviewing, validating, and fixing AI-generated code is fundamentally different from writing it yourself.
Think of it this way. Driving a car is tiring. But sitting in the passenger seat of a self-driving car that makes small mistakes every few minutes — that’s a different kind of tired. You can’t relax because you might need to grab the wheel. You can’t zone out because the next intersection might be the one where it turns left into oncoming traffic. You’re in a state of permanent, low-grade vigilance.
That’s what coding with AI agents feels like now. Permanent vigilance. All day. Every day.
The Slot Machine in Your Terminal
Axios reported in April 2026 that AI agents operate like slot machines for developers. And not in a cute, metaphorical way — in a neurological way.
You fire up an agent. Give it a task. Wait. And then… did it work? Did it nail the implementation? Or did it hallucinate a dependency that doesn’t exist? The anticipation, the reveal, the intermittent reinforcement — it’s the same dopamine loop that keeps people feeding quarters into machines in Vegas.
Except instead of quarters, you’re feeding it your attention. Your focus. Your mental energy. And unlike a slot machine, you can’t just walk away from the terminal, because there’s a sprint deadline and your manager just asked why the feature isn’t shipped yet.
The loop is addictive and exhausting simultaneously. You feel productive and drained at the same time. It’s the cognitive equivalent of running on a treadmill that’s going slightly too fast — you can keep up, but you can’t sustain it, and you know eventually you’re going to eat it.
Your Company Made It Worse
Here’s where it gets really ugly.
Organizations have treated every minute saved by AI as a minute available for more work. Not a minute for deeper thinking. Not a minute for code review. Not a minute to go for a walk and come back with a better architecture in your head. A minute to ship more features.
The result? The people who embraced AI the hardest are burning out the fastest.
And the data backs this up. A broader industry survey found that 46.4% of developers expect burnout rates to rise, with only 21.3% predicting a decrease. The Adoption-Trust Paradox is real: 92% of developers use AI tools, but favorable views have dropped from over 70% in 2023-2024 to just 60% in 2025. People are using tools they increasingly distrust. That’s not adoption. That’s compliance.
Almost half of C-suite executives admitted in a recent survey that AI adoption is “tearing their company apart” — a rift between leadership who thinks the rollout is going great and employees who are quietly drowning.
75% of leaders think AI adoption is going well. Only 45% of employees agree.
That gap isn’t a misunderstanding. It’s a warning.
What Three Cups of Coffee Won’t Fix
I was talking to a friend last week — senior iOS developer, ten years of experience, genuinely talented. - Integrating AI output with your mental model of the system
- Deciding whether to accept, modify, or reject each suggestion
- Managing multiple agents simultaneously
- Keeping up with tools that update weekly
That’s not “assistance.” That’s a second full-time job layered on top of your actual job.
The Three-Tool Rule and What It Means
The BCG study’s finding about the three-tool sweet spot is probably the most actionable data point in this entire mess.
Three AI tools. That’s the number where you get maximum benefit with manageable cognitive load. Three means: maybe your IDE copilot, a chat-based assistant for architecture questions, and an agent for automated tasks. That’s a reasonable stack.
But the industry is pushing developers toward six, seven, eight tools. Code generation. Code review. Testing. Documentation. Deployment. Security scanning. Each one powered by a different model, each one demanding your oversight, each one generating output you need to validate.
No wonder people are fried. We took a three-course meal and turned it into a 12-course tasting menu where every dish might be poisoned and you’re the only food tester.
What Actually Helps
If you’re feeling the fry, here’s what the research (and common sense) suggests:
Audit your tool stack. If you’re using more than three AI tools daily, something needs to go. Not everything that’s “helpful” is worth the cognitive cost. A marginally better code review bot isn’t worth the mental overhead if you’re already running two agents.
Set hard boundaries on parallel agents. Simon Willison is one of the best developers alive and he can’t handle four agents before lunch. You probably can’t either. Run one or two at a time. Let them finish. Review. Then start the next batch.
Reclaim dead time. The minutes saved by AI should go toward thinking, not shipping. Take a walk. Sketch architecture on paper. Your brain needs unstructured processing time — and you just eliminated all of it by filling every gap with another AI prompt.
Push back on AI mandates. If your company is measuring “AI adoption rate” as a metric, they’re optimizing for the wrong thing. The metric that matters is code quality and developer wellbeing, not how many times someone invoked Copilot this week.
Log off before you’re fried. The slot machine effect is real. The urge to run “just one more agent task” is the same urge that keeps gamblers at the table. Recognize it. Close the terminal.
The Tools Are Not the Problem. The Expectations Are.
AI coding tools are genuinely useful. I use them daily. Most developers I respect use them daily. We’re not going back to writing everything by hand, and we shouldn’t.
But the way we’re using them — the always-on, maximum-throughput, four-agents-in-parallel, every-saved-second-is-a-shippable-second approach — is unsustainable. The vibe coding hangover taught us that speed without understanding creates technical debt. Brain fry is teaching us that speed without rest creates human debt.
And unlike technical debt, you can’t refactor a burned-out developer.
The irony is almost poetic. We built tools to reduce the mental burden of programming. Then we used the freed-up mental capacity to run more tools. Then we burned out from running too many tools. Then we blamed ourselves for not keeping up.
The conveyor belt isn’t going to slow down on its own. But unlike Lucy, we can reach over and hit the stop button.
We just have to actually do it.
